I ran this on myself before I ran it on anyone else.
Atria Media Group was mine. A team of 30, seven figures, and me in the middle of every quote, every escalation, every hire, 60 hours a week. I documented the processes, automated what could be automated, and delegated the rest. The team went from 30 to 5. The week went from 60 hours to under 3. Profit went up. Staff expenses fell by half and bookings went up 50%, at the same time. Then SEOWerkz bought it, because by then there was a machine to buy.
Since the exit I've done fractional operations for agencies and tech companies. Nuts & Bolts Speed Training got a CRM and an outbound program. The wound is always the same: two or three processes eat most of the hours, and they live in the founder's head where nobody can see them. You are too close to yours to spot which ones. That part is easy from the outside.
